Retained vs Contingent Search: Which Fits Your Leadership Hire?

Ask two recruiting firms to explain retained versus contingent search and you will
get two answers shaped by what each firm prefers to sell. Here is the practical
version.
Contingent, in plain terms
The firm is paid only if you hire someone they introduced. That means their risk is
high, so their rational behaviour is to work quickly across several searches at once
and prioritise roles most likely to close.
That is a genuinely good fit for roles with a reasonable candidate pool, where speed
matters and the search does not need to be exhaustive or confidential.
Retained, in plain terms
You commit up front, usually in stages. The firm commits to working the search
properly: mapping the market, approaching people individually, and reporting on who
said no and why.
That last part is more valuable than it sounds. On a hard leadership search, knowing
that eleven qualified people declined because the equity story is unconvincing is
worth more than another round of candidates.
How to actually choose
Retained tends to fit when:
- The role is confidential — you are replacing someone still in post
- The pool is small enough that you need most of it, not a sample
- The hire meaningfully changes company direction
- You need the search to reach people who will not respond to an advert
Contingent tends to fit when:
- There is a healthy pool of qualified people
- Speed matters more than exhaustiveness
- The role is not confidential
The question worth asking either way
Whichever model, ask how many other searches the person doing your work is running.
That single answer predicts your experience better than the fee structure does.
A word on exclusivity
Running the same role through three contingent firms feels like widening the net. In
practice it usually narrows it: the same candidates get approached repeatedly, sometimes
by more than one firm on the same day, and good people conclude the employer is
disorganised.
Pick an approach, commit to it, and hold the firm to the standard you agreed.
